Define what good looks like before the interview
Choose three to five criteria tied to the actual work. Describe observable evidence for each one so every interviewer evaluates the same signals.

Weight only the differences that matter
Use weights when one criterion genuinely matters more for the role. Keep the total at 100%, and avoid using precision to disguise an unclear hiring bar.

Score independently and cite evidence
Record a 1–5 score before the debrief, then write the example or answer behind it. Evidence makes disagreements useful instead of personal.

Turn uncertainty into a follow-up
Do not average away an open question. Assign an owner and a next step so the team knows what the next conversation must resolve.
